Les \u00e9quipes livrent des fonctionnalit\u00e9s, les clients sont servis, et la croissance suit.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Mais il y a un co\u00fbt cach\u00e9 que l\u2019on remarque rarement: des gestionnaires promus par n\u00e9cessit\u00e9 plut\u00f4t que par choix r\u00e9fl\u00e9chi. Au d\u00e9but, cela ne semble pas poser de probl\u00e8me. Le travail avance, l\u2019\u00e9quipe continue d\u2019avancer. Mais avec le temps, des petites inefficacit\u00e9s s\u2019accumulent. Les priorit\u00e9s deviennent floues, le feedback est irr\u00e9gulier, et les d\u00e9cisions prennent plus de temps que pr\u00e9vu. Ce qui ressemble \u00e0 un d\u00e9fi de croissance est souvent un probl\u00e8me de gestion d\u00e9guis\u00e9.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Dans la majorit\u00e9 des startups en phase initiale, la gestion n\u2019est pas un \u00e9l\u00e9ment planifi\u00e9: elle \u00e9merge comme une n\u00e9cessit\u00e9. Les \u201cmeilleurs\u201d employ\u00e9s deviennent des leads. Les premiers employ\u00e9s se retrouvent soudainement \u00e0 g\u00e9rer une \u00e9quipe. L\u2019hypoth\u00e8se est simple: ils vont apprendre.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">On le voit souvent. Dans une startup, un ing\u00e9nieur pr\u00e9sent depuis seulement six mois se retrouve \u00e0 g\u00e9rer une \u00e9quipe de cinq personnes. Tr\u00e8s solide techniquement, oui\u2026 mais sans rep\u00e8res pour donner du feedback, tenir des 1:1 ou d\u00e9l\u00e9guer efficacement; l\u2019\u00e9quipe met des mois \u00e0 se stabiliser.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Ce n\u2019est pas la promotion en soi le probl\u00e8me. C\u2019est ce qui vient (ou ne vient pas) avec. Sans attentes claires, les nouveaux gestionnaires fonctionnent \u00e0 l\u2019instinct. Certains restent trop dans l\u2019ex\u00e9cution. D\u2019autres \u00e9vitent les conversations difficiles. Et sans approche coh\u00e9rente, m\u00eame de petites variations finissent par ralentir l\u2019ensemble des \u00e9quipes.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Alors, concr\u00e8tement, quel est l\u2019impact d\u2019un gestionnaire mal form\u00e9? Souvent, \u00e7a commence de fa\u00e7on assez subtile.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Les \u00e9quipes avancent difficilement parce que les attentes ne sont pas claires. On voit des product managers passer deux semaines sur une fonctionnalit\u00e9 qui n\u2019\u00e9tait m\u00eame pas une priorit\u00e9, simplement parce que personne n\u2019avait align\u00e9 les priorit\u00e9s.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Le feedback est irr\u00e9gulier, ce qui laisse les employ\u00e9s dans le flou. Certains peuvent travailler pendant des mois en pensant que tout va bien\u2026 pour finalement \u00eatre pris de court lors d\u2019une \u00e9valuation de performance.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">La d\u00e9l\u00e9gation sans contexte est aussi tr\u00e8s fr\u00e9quente. Un gestionnaire peut demander \u00e0 quelqu\u2019un de s\u2019occuper d\u2019un client sans vraiment donner de contexte ni expliquer ce qu\u2019on attend. R\u00e9sultat: quand \u00e7a revient vers le haut, la situation est souvent devenue plus complexe que pr\u00e9vu.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Et quand les conversations difficiles sont \u00e9vit\u00e9es, les impacts se font sentir dans toute l\u2019\u00e9quipe. Par exemple, si un employ\u00e9 en sous-performance reste en place trop longtemps, et au moment d\u2019agir, le moral est d\u00e9j\u00e0 affect\u00e9.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Ces petits \u00e9l\u00e9ments, pris s\u00e9par\u00e9ment, semblent mineurs. Mais accumul\u00e9s, ils finissent par peser lourd. Le travail avance, l\u2019\u00e9quipe livre, et de l\u2019ext\u00e9rieur, tout semble fonctionner.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Mais avec le temps, \u00e7a se ressent. Les choses prennent un peu plus de temps. Les d\u00e9cisions sont moins claires. Les gestionnaires h\u00e9sitent, ou restent trop dans l\u2019ex\u00e9cution. Pas un probl\u00e8me de strat\u00e9gie.
